R — Rev Up: Develop Your Scorecard

Step 4 of 7: R — Rev Up | The Blizzard Breakthroughs CLARIFY Method™

Develop Scorecard

Your Target Profit and Loss statement tells you where you're headed. A scorecard tells you, on a monthly cadence, whether you're on track — and forces an immediate pivot the moment you're not.

A KPI is a Key Performance Indicator. It measures an activity — something you do. An OKR is an Objective or Key Result. That is an outcome, not a measure.

If you want to improve your weight, your diet, exercise, and sleep are the activities. Minutes exercised is a KPI. The weight is the Key Result.

Your scorecard holds both. The Key Results tell you whether you hit the number. The KPIs tell you whether you did the work that produces it.

Key Results (OKRs) — from your Target Profit and Loss

  • Revenue: actual vs. target
  • Gross Margin: actual vs. target
  • Net Profit: actual vs. target

Budget to actual — your fixed expenses

  • Admin $: budgeted vs. actual
  • Marketing $: budgeted vs. actual

KPIs — the activities that drive your target Gross Margin

Add your own.1

Steps

  1. List each Key Result and KPI with its target value in one column. Treat these as non-negotiable, not aspirational.
  2. Add a column for actuals, updated monthly.
  3. Add a variance column: actual minus target.
  4. Put the monthly review on the calendar. If a number is off target, the action is an immediate pivot that month — not a note to revisit later.

You'll walk away with:

A scorecard tied directly to your Target Profit and Loss statement that you review monthly and act on immediately.

1 Examples only — your own KPIs replace these: hours billed against hours worked, jobs completed on estimate, units produced per shift, discount given per sale.
